Here's what that "deal" actually cost us:

  • Setup fees: We didn't have in-house expertise, so we paid $250 for a contractor to rack-mount them.
  • Battery replacement: Eighteen months in, one unit's battery failed. The vendor didn't stock replacements—had to wait two weeks and pay expedited shipping.

  • Shipping—check if it's bundled or separate
  • Setup & installation—do you have in-house capability or need a contractor?
  • Warranty & support—advance replacement? Depot repair? Response time SLA?
  • Battery replacement costs—how often? Does the vendor stock them?
  • Downtime risk—how much revenue or productivity does an hour of downtime cost?
  • Time spent managing the vendor—if they don't provide proper invoicing or communication, that's a cost.

For example, when we were considering Eaton's 93PM series for a larger installation, the unit price was higher than a competitor's. But the 93PM's modular design meant we could scale capacity without replacing the entire unit. The competitor's solution required a forklift upgrade for higher capacity. Over three years, the Eaton solution was about 15% cheaper in TCO—and that's before factoring in the reduced downtime risk.

To be fair, I get why people default to lowest price. Budgets are real. Your finance team sees a $500 line item vs. a $700 line item and asks why you spent more. But the thing is, they're not seeing the $600 in hidden costs that got charged to a different department's budget. If I could redo that 2022 decision, I'd have gone through the TCO exercise with my finance team upfront.

Common Mistakes I Still See

A few patterns I've noticed across multiple vendor evaluations:

  • Ignoring battery replacement costs. Some cheap UPS units use proprietary batteries that are expensive and hard to source. Industry standard UPS batteries (like those used in Eaton's 3S and 5PX lines) are widely available. I always check battery availability before ordering.
  • Not factoring in installation labor. That $400 rack-mount UPS might require $200 of professional installation if it doesn't come with rails or if the manual doesn't match your rack configuration.
